India's first bullet train corridor is no longer a political promise. It is 357 km of finished viaduct stretching across Gujarat, a tunnel-boring machine now drilling beneath Mumbai, and a Surat factory producing the precision track bed the country has never before laid. The Mumbai-Ahmedabad High Speed Rail corridor is visibly under construction, with a first public ride targeted for 15 August 2027.
The National High Speed Rail Corporation Limited is building the 508 km corridor through Gujarat (348 km), Dadra and Nagar Haveli (4 km), and Maharashtra (156 km). It will connect 12 stations at a design speed of 320 kmph, cutting a roughly six-hour train journey to about two. Sanctioned in 2015, it carries Japanese technical assistance and soft-loan financing, and brings construction methods and track technology that are new to India.
The early headline problems are resolved. All 1,389.5 hectares of land needed for the route have been acquired, all environmental and regulatory clearances secured, and all 1,651 utility lines relocated. What remains is the engineering itself, and a growing bill.
How construction is moving
More than 90 per cent of the route, 465 km, runs on elevated viaduct rather than ground-level track. NHSRCL chose a Japanese technique called the Full Span Launching Method: entire 40-metre girders, each weighing roughly 970 tonnes, are cast whole in yards along the route and lifted into position as single units. The corporation says this runs up to ten times faster than the segmental method used on Indian metro lines, where smaller pieces are assembled in the air. The gantries and carriers that move those girders are now being manufactured in India.
As of 13 July, 357 km of viaduct is complete. The corridor also has 212 km of concrete track bed, 199 km of overhead line masts erected, and more than 600,000 noise barriers installed. The track itself, a Japanese J-slab ballastless design used on the Shinkansen and a first for India, is being manufactured in Surat. Of 200 km produced, 88 km is laid and fixed. Turnout installation, the complex switching hardware near stations and depots, has begun.
The 25 river crossings include four major spans over the Sabarmati, Narmada, Tapi, and Vaitarna rivers still to be completed. The Vaitarna bridge, at 2,320 metres, will be the longest on the line. Twenty-eight steel bridges cross highways, canals, and existing rail lines, using roughly 65,000 tonnes of steel in total.
Maharashtra: the harder half
Gujarat is far ahead because Maharashtra was far behind. Land acquisition there stalled until 2021, and the state holds the most complex civil work on the project. Eight mountain tunnels are under construction, with excavation finished in four. Seven are in Palghar district and one in Valsad.
The hardest section is a 21 km tunnel between BKC in Mumbai and Shilphata, which includes India's first undersea rail tunnel, a roughly 7 km passage under Thane Creek. Sixteen kilometres will be bored by tunnel-boring machines carrying a 350-tonne cutter head, the largest ever used in India, which was lowered at Vikhroli this month. Boring toward BKC has started. The remaining 4.88 km, excavated by the New Austrian Tunnelling Method, is fully dug out with concrete lining now under way.
At the Mumbai end, BKC station is being built 32 metres underground, the only underground station on the corridor and the first of its kind in India. Excavating it required removing 18.7 lakh cubic metres of earth in Mumbai's densest financial district.
Railway Minister Ashwini Vaishnaw has said the Surat-Bilimora section will open on 15 August 2027, with the full corridor targeted for completion by end-2029. When running, the line will use Japan's E10 Shinkansen trainsets alongside an Indian-built train that BEML is targeting to have ready in 2027.
The cost picture has changed substantially. The original sanctioned budget was Rs 1.08 lakh crore. NHSRCL is finalising a revised estimate of around Rs 1.98 lakh crore, an increase of roughly 83 per cent. Railway Board Chairman Satish Kumar said in early 2026 that formal approval for the revision was still pending. About Rs 85,801 crore had been spent through end-November 2025, against 56 per cent physical progress. Separately, NHSRCL's chief project manager has moved the Gujarat High Court against compensation awards by the state land authority, arguing that revised valuations in some cases nearly tenfold higher could push the land bill further upward.
The project's longer significance is in what India is building alongside the infrastructure. The country is not importing a finished railway. Engineers here are learning to cast the girders, operate the gantries, produce the slab track, and drive the tunnel-boring machines. That industrial and technical capability will directly shape how quickly the next corridors are built. Two more, Mumbai-Pune and Pune-Hyderabad, were sanctioned in the 2026 Union Budget. They will be built by the same workforce that trained on this line.
